AI agents do the junior work. Should you still hire juniors?

Short version: keep hiring junior and mid-level engineers, but hire fewer of them and hire them for a different reason than you used to. Agents now do most of the work a junior did in their first year, so a junior is no longer cheap labor for boilerplate. They are your review bandwidth for agent output and your only pipeline to the senior engineers you will need in two years. Skip that layer entirely and you build a team that cannot scale its own judgment.

I am getting this question in almost every hiring conversation now, and it usually arrives disguised as a budget line. A founder shows me a plan with two mid-level engineers on it, then says some version of: "Do I even need these two? The agents write the code. Can I just hire one senior and point them at the tools?" It is a fair question. The honest answer is that the old reasons to hire a junior have mostly evaporated, and a new reason has quietly taken their place. If you hire against the old reasons you will over-hire. If you skip the layer because the old reasons are gone, you will under-build. Both are expensive.

The junior engineer's old job is gone

Think about what a junior engineer actually did in 2021. They took a well-defined ticket, wrote the CRUD endpoint, wired up the form, added the test, fixed the flaky test, updated the migration, chased the lint errors. It was real work and someone had to do it, and it was cheaper to have a junior do it than to pull a senior off harder problems. That was the whole economic case: the work was necessary, and juniors were the low-cost way to get it done.

Agents do that work now, and they do it faster than any junior. Scaffolding, first-draft endpoints, test generation, migration scripts, the tedious mechanical parts of a refactor - an agent produces a plausible version of all of it in minutes. So the founder's instinct is correct on the facts. The specific tasks that justified a junior hire three years ago are the tasks agents are best at. Hiring a person to do them now would be like hiring a person to run your builds by hand.

Where founders go wrong is concluding that because the task disappeared, the role disappeared with it. It did not. The role changed jobs.

The new job is reviewing the machine

Here is the part the budget line misses. An agent that writes a CRUD endpoint in ninety seconds has not saved you the endpoint. It has moved the cost from writing to reviewing. Someone still has to read that code, understand what it actually does versus what it appears to do, catch the subtle wrong assumption, and decide whether it ships. That someone cannot be an agent reviewing another agent, because when they disagree you are back to needing a human to break the tie.

I wrote a while ago about how AI agents write faster than anyone can review, and that bottleneck is exactly where the junior and mid-level engineer earns their seat now. Not by producing code, but by being the throughput on the review side of the machine. A single senior engineer plus five agents is not a team of six. It is one reviewer trying to keep up with five very fast, very confident, occasionally wrong contributors. That senior becomes the bottleneck, burns out, and starts rubber-stamping to keep the queue moving. That is the moment your quality quietly collapses.

Add one competent mid-level engineer who can review agent output, and the math changes completely. Now you have two humans splitting the review load, catching each other's blind spots, and keeping the agents honest. The mid-level engineer is not there to write less code than the agents. They are there so the senior is not the only pair of eyes standing between the agents and production.

Juniors are still your only seniority pipeline

The second reason to keep hiring the layer is slower to hurt but harder to fix. Senior engineers do not appear fully formed. They are juniors who spent three or four years making mistakes on real systems, getting those mistakes caught in review, and internalizing why the mistake was a mistake. That apprenticeship is the entire mechanism by which senior judgment gets made.

If your industry stops hiring juniors because agents do the junior work, the supply of future seniors dries up in about half a decade. You cannot see it yet because the seniors you rely on today were trained in the old system. But a founder building a team that will still exist in 2030 is making a bet on a talent pipeline, and a senior-only team has no pipeline at all. You are renting the output of an apprenticeship system you are refusing to fund.

This is close to the argument I make for hiring a generalist as your first engineer rather than a narrow specialist. You are not optimizing for the task in front of you today. You are buying the ability to handle the tasks you cannot yet name. A junior who learns your system while reviewing agent output becomes, in two years, the senior who can architect its replacement. There is no shortcut to that person, and no agent that becomes them.

What this means for your actual hiring plan

So the plan is not "junior or agent." It is "how many humans do I need to review what the agents produce, and how do I make sure some of them are learning to be seniors." A few patterns I now use.

First, size the team to the review load, not the writing load. If agents are doing most of the writing, ask how many pull requests per week a human can genuinely review well, and staff to that number. Under-staffing review is the most common mistake I see, and it does not show up until a bad change reaches a customer.

Second, do not hire a junior to babysit agents at arm's length. Hire one who is actively learning your domain by reviewing real code and getting their own reviews from a senior. The learning has to be structured, or you get a person who approves agent output they do not understand, which is worse than no reviewer at all.

Third, keep the senior-to-junior ratio sane. One senior can mentor and review for maybe two or three less-experienced engineers before mentoring stops happening. Past that, the seniors stop teaching and start firefighting, and your pipeline breaks even though the headcount looks fine on paper.

The team shape you lock in this year decides what your judgment capacity looks like three years out.

What senior still means, and why it costs more

One consequence worth stating plainly: as agents absorb the routine work, the value of genuine senior judgment goes up, not down. The scarce skill is no longer typing code quickly. It is knowing which of the agent's five plausible options is the one that will not blow up in production, and being able to explain why. The engineer who can look at machine-generated code and see the failure mode nobody else sees is worth more now, not less.

That is why the smart 2026 team is often smaller and more senior at the top, with a deliberate junior layer underneath being trained on review. Not senior-only. Senior-heavy, junior-fed.

FAQ

Can I just hire one senior engineer and skip juniors entirely?

You can, and it works for a while. The senior plus agents will ship. The problem is review capacity and pipeline. One senior is a single point of failure on quality, and a senior-only team has no path to producing the next senior. It is a decision that looks efficient for eighteen months and expensive after that.

Are agents cheaper than a junior engineer?

Per line of code, yes, dramatically. But that is the wrong comparison. A junior is no longer competing with agents on writing code. They compete on reviewing it, learning your system, and becoming a senior. Agents do none of those. Compare the roles they actually fill now, not the role juniors filled in 2021.

How many engineers do I need if agents write most of the code?

Size the team to how many pull requests a human can review well per week, not to how much code needs writing. If your agents produce more changes than your humans can genuinely review, you are not staffed - you are accumulating risk.
